Agency Onboarding Checklist: A 30-60-90 Day Plan for New Hires
Agency onboarding isn't just HR admin — it's a growth lever.
In a service business, people are the product. If new hires spend their first two weeks guessing how your agency works, you lose billable time, quality drops, and clients feel the inconsistency.
This guide gives you a repeatable agency onboarding checklist plus a simple 30-60-90 day plan that works for most roles (account manager, designer, developer, strategist).
Why agencies struggle with onboarding
Agencies are fast, messy, and full of tribal knowledge. The common failure points:
- No single source of truth (SOPs live in Slack threads)
- Tool overload (10 logins on day one, none documented)
- Unclear ownership ("ask Sarah" becomes the process)
- No expectations (new hires don't know what "good" looks like)
A good onboarding system fixes that — and makes hiring less risky.
The agency onboarding checklist (copy/paste)
Phase 0: Before day 1 (preboarding)
- [ ] Send welcome email + first-week schedule
- [ ] Create accounts (email, Slack, PM tool, password manager)
- [ ] Ship hardware / set device policies
- [ ] Add to shared calendars + key channels
- [ ] Share a one-page agency overview:
- Who we serve (ICP)
- Our core offers
- How we price
- What "excellent" means here
Day 1: Context + basics
- [ ] Agency story + values (15 minutes, not a manifesto)
- [ ] Walkthrough: org chart, who does what, escalation paths
- [ ] Tool stack overview:
- PM (Asana/ClickUp/etc.)
- Comms (Slack/Email)
- Docs (Notion/Google Drive)
- Design/dev (Figma/Git/etc.)
- Time tracking + billing rules
- [ ] Security basics:
- MFA everywhere
- password manager required
- client credentials handling (never in plain email)
Days 2-5: Role clarity + shadowing
- [ ] Role scorecard (responsibilities + what success looks like)
- [ ] Review 3 real client projects (what good looks like)
- [ ] Shadow key workflows:
- client onboarding
- weekly status updates
- internal review/QA
- handoff between teams
- [ ] Give 1 small, real deliverable by day 5
Week 2: Start contributing (with guardrails)
- [ ] Assign an onboarding buddy + weekly 1:1
- [ ] First independent task with QA checklist
- [ ] Document at least 3 SOP improvements (fresh eyes)
- [ ] Feedback loop: what was confusing, what was missing
Weeks 3-4: Build ownership
- [ ] Own a small client segment or internal area
- [ ] Run one client meeting (with support)
- [ ] Create a personal playbook:
- role-specific templates
- common client questions + answers
- checklists
The 30-60-90 day plan (simple, effective)
First 30 days: Learn the system
Goal: understand the agency machine.
- Know your offers + typical scopes
- Know where SOPs live and how work moves through the team
- Deliver 2–4 small pieces of real work with QA
Manager checkpoint: can they explain your workflow back to you?
Days 31–60: Execute reliably
Goal: deliver consistently with minimal supervision.
- Own a recurring responsibility (weekly report, design QA, sprint planning)
- Contribute to at least 1 client project end-to-end
- Reduce rework by using checklists and templates
Manager checkpoint: are they predictable under deadline pressure?
Days 61–90: Improve the system
Goal: increase team leverage.
- Improve 1 SOP (make it faster/clearer)
- Create 1 reusable template
- Mentor a junior task or document a workflow
Manager checkpoint: do they make the agency better — not just busier?
The onboarding artifact that matters most
If you only build one thing, build this:
A single agency onboarding hub with:
- tool stack + how to access
- role scorecards
- SOPs (client onboarding, status updates, QA)
- templates
- a checklist like the one above
